2026--2027 Fundraising & Communication Master Plan
\\相關文件\\:\Yogini_Retreat_Manang_AI_Agent_Fundraising_Handoff_v2\
A. 本文件:Fundraising & Communication Master Plan
B. Website Fundraising Handoff v2
- Story funnel
- CurrentCampaign component
- Progress data
網站 coding agent、design agent、copy agent。
1. CONNECTION
- Papa Rinpoche
2. MEANING
\\Reconnect → Acceptance → Adjustment → Harmony\\
3. EXPERIENCE
4. BUILD
5. TRUST
6. ACTION
\\Read the story → Follow the build → Share → Fund a milestone → Support a retreat house\\
Grand Café
\\Help us complete the first working piece of Manang.\\
\\Help us build a café.\\
Phase 1|
\\Before winter closes the building season, establish the foundation.\\
- 40% Story / Vision
Vision / lineage / practice stories
\\Reach the roof before the next winter.\\
Phase 4|Retreat Houses
\\Fund a Retreat House / Build the First Retreat Cluster\\
Vision?
Yogini Retreat Manang
\\Community + Construction + Fundraising Cycle\\
- Manang
- Mase
- Garchen Rinpoche
- Vajrayogini / retreat lineage。
- Reconnect → Accept → Adjust → Harmony。
- "If you care, you are the right person."
包含:
- 21 independent retreat houses。
- Grand Café。
- 未來 teaching / group retreat space。
- group accommodation。
- water / infrastructure。
- paths / landscape。
- Vajrayogini Temple
\> Why does this matter to practice, community, or the land?
4\. Fundraising Architecture
4.1 The Vision
4.2 The Next Building Season
4.3 The Current Ask
\\Grand Café foundation\\
Season
The Snow Melts
Building Season
Closing the Season
Preparing the Next Build
- major donor outreach。
\\Build → Report → Prepare → Fund → Build\\
Chapter
Chapter 1 --- 2026 Aug--Oct
The First Ground
Current ask:
\\Grand Café foundation\\
- 完成 2026 Sep--Oct foundation work。
- 建立 From Manang reporting workflow。
- Manang
- unique donors。
- donor contact capture。
- email opt-in。
- update open / engagement。
- first-to-second interaction。
Chapter 2 --- 2026 Oct--2027 Winter
US\$200K
US\$230K
US\$265K
US\$300K
\> 未達 US\$300K = campaign 失敗。
而是 milestone ladder。
Chapter 3 --- 2027 Spring
The Snow Is Melting
Donor communication:
Chapter 4 --- 2027 Apr--Oct
Building Season
\\From Manang\\
\\What we built together this year\\
7\. Current Grand Café Strategy
Grand Café
7.1 Construction timing
- 2026 Sep--Oct foundation。
7.3 Essential infrastructure
Grand Café:
- modern kitchen。
- group dining。
- teaching / group retreat support。
- staff dining。
7.4 Threshold to the outside
Grand Café
\> \\The retreat stays quiet. The Grand Café becomes its door to the world.\\
8\. Retreat Houses
\\21 independent retreat houses\\
對象:
- monastic。
- lay practitioner。
- private bathroom。
- private kitchen。
\> \\Architecture protects practice.\\
9\. One Fund, Several Waves
\> \\One fund, several waves.\\
10\. Transparency
From Manang
每次 update:
- Date
- Photo
- What happened
- Amount spent / stage spending
- BoQ category
- Next step
\\Sep 29\\
Stone foundation completed.
Spent: US\$X
BoQ: excavation + local stone + labour
Next: retaining wall.
11\. Donor Stewardship
Donor journey:
Manang
→ Story
→ Follow / email
From Manang
→ recurring supporter
→ major donor
→ cottage dedication / long-term patron
Manang
12\. Donor Communication Promise
原則:
\> \\The object belongs to the place. The photograph belongs to the supporter.\\
\> The stone carrying your name was placed in Manang today.
- photo
- short video
- date
- location / project context
13\. Stone / Name Recognition
- Tibetan / Chinese / English / Nepali
- deadline。
- stone mason workflow。
- proofreading / approval。
14\. Cottage Dedication / Major Gift
Dedicate the building of a retreat cottage
- 是 dedication / major gift。
1. STORY
- Manang
- Milarepa
- Mase family
- teachers
- village
- land
- lineage
- oral history
目的:
Meaning.
2. PRACTICE
- solitude。
- independent retreat。
- 10-day cycle。
- monastic / lay。
- Reconnect / Accept / Adjust / Harmony。
- practice and daily life。
3. BUILD
- SMA
- wind
- sun
- water
- local material
- Grand Café
- existing building reuse
- pilot
- local workers
- snow season
- design decisions
目的:
Competence + care.
4. FROM MANANG
- construction
- people
- photos
- spending
- milestones
- next step
目的:
Trust.
16\. Content Rhythm
Story
→ Practice / Place
→ Build
→ From Manang
→ Ask
\> \\Serve first, then ask.\\
17\. 2026 Aug--2027 Oct Communication Roadmap
\|\-\--\|\-\--\|\-\--\|\-\--\|
\| Aug--Sep 2026 \| Manang、故事、Why Grand Café \| Foundation soft launch \| public site、domain、email、donor DB \|
\| Oct \| 我們真的開始了 \| Campaign transition \| first construction report \|
\| Oct--Nov \| 明年雪融後要蓋什麼 \| US\$200K threshold campaign \| BoQ / remittance plan \|
\| Nov--Dec \| Story + Practice + Build \| broad donor acquisition \| donor segmentation \|
\| Dec--Jan \| US\$200K 能啟動什麼 \| major donor focus \| major donor outreach \|
\| Apr \| The Snow Is Melting \| light ask / proof \| mobilization \|
\| Apr--Oct \| From Manang \| ongoing / selective asks \| construction + reporting \|
\| Oct \| What We Built Together \| next season transition \| annual project summary \|
18\. Progress UI / Threshold Logic
0 → US\$607K。
US\$0
→ \\US\$200K --- buildings begin\\
→ US\$230K --- ground / retaining / stairs
→ US\$265K --- utilities / drainage
→ US\$300K --- water / paths / landscape
\> The buildings can begin. Now we can complete the ground around them.
19\. Website Strategy
Manang?
\Yogini_Retreat_Manang_AI_Agent_Fundraising_Handoff_v2\
20\. Internal Site Strategy
\manang.pages.dev\ 是 internal source of truth / working consensus site。
- project facts
- budget
- BoQ
- timeline
- decisions
- unresolved questions
- documents
- roles
- donor strategy
- construction status
- source materials
Public site 是 narrative + trust + action。
Internal site 是 truth + coordination + decision.
21\. Operating Roles
Manang
22\. Donor Database
- donor ID
- name
- country
- language
- donation date
- amount
- currency
- campaign / entry point
- consent to updates
- repeat donor status
- major donor flag
- dedication / recognition notes if applicable
\\permission to communicate again。\\
23\. KPI Framework
Money
- raised
- goal
- threshold reached
- average donation
- major gifts
- recurring gifts
People
- unique donors
- new donors
- donor countries
- email subscribers
Relationship
- repeat donor rate
- update open / click rate
- second donation rate
- recurring supporter conversion
- donor retention year over year
Trust / Execution
- project updates published on time
- milestone reporting completeness
- budget variance
- donor questions / response time
24\. What Not To Do
- public site 塞滿 internal BoQ / operational complexity。
25\. Immediate Priorities --- Next 30 Days
2\. Foundation campaign data 定案。
3\. 確認 current raised amount。
4\. 確認 donation flow。
6\. 建立 donor database。
7\. 建立 official email。
8\. canonical domain 定案。
9\. 建立 From Manang update template。
14\. major donor / cottage dedication
26\. Construction Documentation Shot List
- wide landscape
- building site before
- workers
- hands / tools
- material
- existing cottage
- excavation
- stone
- foundation progress
- completed milestone
- weather / mountain context
- one short vertical video
- one short horizontal video
- date / location / names if consented
\> process.
27\. From Manang Template
- milestone
- amount / spending summary
- BoQ category
28\. Campaign Copy Principle
\> Help us raise hundreds of thousands of dollars to build the retreat center.
\> Help us complete the next buildable step.
29\. Master Narrative
English working direction:
\> In Manang, a centuries-old practice lineage is taking root again as a place where people can retreat into genuine practice while remaining in relationship with the valley around them.
\>
\> We do not expect to build it all at once. Each winter, we prepare for the next building season. Each spring, when the snow melts, we begin again.
\>
\> This year, we start with the step in front of us.
30\. Definition of Fundraising Success
短期:
- current milestone funded。
- construction begins on schedule。
中期:
- 2027 building season funding ready before remittance deadline。
- construction progress visible。
- donor reporting stable。
長期:
- healthy repeat donor rate。
- growing community。
- major donor pathway。
- multiple successfully completed campaigns。
- donor trust survives schedule / budget changes。
- project can continue fundraising for several years without exhausting
its audience。
31\. Instruction to AI Agents
When using this document:
1\. Do not turn the project into a generic NGO campaign.
2\. Do not optimize only for immediate donation conversion.
3\. Protect the long-term donor relationship.
4\. Separate vision, next building season, and current ask.
5\. Treat construction reporting as part of fundraising, not an afterthought.
6\. Use real seasonal constraints as urgency; never invent urgency.
7\. Keep the public narrative simple even when internal engineering is complex.
8\. Every major ask should eventually return to the donor as visible proof of execution.
9\. Website implementation details belong in the Website Handoff v2.
10\. If new verified project facts change this strategy, update the Master Plan first, then propagate changes to downstream handoff documents.
Final principle:
\> \\Build the place. Build the trust. Build the community at the same time.\\
2026--2027 Fundraising & Communication Master Plan
Public Communication, Fundraising Rhythm, and Project Operations Strategy

1\. Relationship Between This Document and the Website Handoff
\\Do not merge these into one oversized document.\\
The two documents should work as "master strategy + implementation specification."
A. This Document: Fundraising & Communication Master Plan
It answers:
- What are we actually communicating to the public?
- What are we fundraising for at each stage in 2026--2027?
- Why are we fundraising now?
- How should the larger vision and the current ask be separated?
- What is the annual content rhythm?
- How do we build long-term donor relationships?
- What does the internal team need to prepare at each stage?
- What are the KPIs?
- How should project reporting work?
- How should general crowdfunding, major donors, and cottage dedication
coexist?
\\Primary readers\\:
Working group, fundraising lead, content/social team, project leadership.
B. Website Fundraising Handoff v2.1
It answers:
- How should the website pages change?
- How should the Story funnel be structured?
- How should the CurrentCampaign component work?
- How are progress numbers calculated?
- Which CTAs should be used?
- Which copy is ready for publication?
- How should mobile, bilingual content, analytics, and QA be
implemented?
\\Primary readers\\:
Website coding agent, design agent, copy agent.
Usage
All agents should read this Master Plan first to understand the overall strategy.
When modifying the website, they should then read Website Handoff v2.1.
If the two documents conflict:
1\. Factual information follows the latest verified project data.
2\. Fundraising strategy follows this Master Plan.
3\. Website technical/UI implementation follows the Website Handoff.
VISION ALIGNMENT UPDATE \| Fundraising Communication Strategy v1.2
Strategic Shift
From this version onward, the highest-level fundraising narrative is no longer a list of buildings that need funding.
The top-level narrative is:
\\Building a platform where lineage can become living, breathing, experiential life.\\
Construction is evidence of the Vision taking physical form. A fundraising milestone is a concrete threshold that unlocks the next function.
New Public Communication Funnel
1. CONNECTION
First, help people understand why Manang deserves to exist.
Possible entry points:
- Manang and family lineage
- Papa Rinpoche's way of life
- the third generation
- the land and place
- Garchen Rinpoche's instruction: "Go do some work for Manang."
2. MEANING
Show that this is not a museum preserving history.
The central movement is:
\\Reconnect → Acceptance → Adjustment → Harmony\\
3. EXPERIENCE
Make the future experience concrete:
- ten-day personal retreats
- body awareness and relaxation
- seasonal practice
- group teaching and retreat
- deep practice
- the long-term Vajrayogini / Tummo / Six Yogas direction
4. BUILD
Only then move into what is being built now.
Every building must answer:
- What role does it play in the Vision?
- Why is it being built now?
- What does this milestone unlock?
- What seasonal construction constraint makes timing important?
5. TRUST
Continuously publish:
- site photographs
- construction progress
- expenditure
- corresponding BoQ / estimate line items
- delivery records from local supervision and partners
6. ACTION
CTA should not always be "Donate."
Match it to engagement depth:
\\Read the story → Follow the build → Share → Fund a milestone → Support a retreat house\\
Reframing the Grand Café
The Grand Café remains the first construction fundraising milestone, but public communication must not make the overall Manang Vision sound like a café project.
It should be defined as:
\\the first completable, verifiable pilot building that begins carrying the functions of the larger retreat center.\\
It addresses:
1\. a modern kitchen and food hygiene
2\. future dining needs for 50--100 person teaching / retreat groups
3\. staff use
4\. a visitor touchpoint connected to the external road
5\. community exchange
6\. a pilot for local construction crews and site management
7\. adaptive reuse and expansion of an existing retreat cottage, reducing first-stage complexity
The Phase 1 message should therefore be:
\\Help us complete the first working piece of Manang.\\
Not:
\\Help us build a café.\\
2026--2027 Fundraising Rhythm
Phase 1 \| Now through Autumn 2026
Goal: Grand Café foundation.
Core message:
\\Before winter closes the building season, establish the foundation.\\
Known near-term target: \\NT\$200,000\\.
Suggested content mix:
- 40% Story / Vision
- 30% site and construction progress
- 20% concrete fundraising milestone
- 10% gratitude / supporter stories
Phase 2 \| Winter 2026
Winter is not a communications dead zone.
Use it to:
- publish Phase 1 financial and construction delivery
- explain the next construction path
- release deeper Vision / lineage / practice stories
- warm up fundraising for the Grand Café superstructure
- build recurring support
Phase 3 \| Spring thaw through Autumn 2027
Goal: bring the Grand Café superstructure to a roofed height that can safely pass the next winter.
Estimated need: \\US\$60,000--80,000\\.
Core message:
\\Reach the roof before the next winter.\\
Phase 4 \| Retreat Houses
21 independent retreat houses, approximately \\NT\$750,000 each\\.
There is no need to fund all 21 before beginning.
Once 4--5 houses reach a viable construction threshold, they can form the next visible milestone.
Possible public framing:
\\Fund a Retreat House / Build the First Retreat Cluster\\
But supporters should first understand the ten-day personal retreat model and the role these houses play in the overall Vision.
Pre-Publication Fundraising Check
Before publishing any fundraising post, website section, or email, ask:
1\. Does it deepen understanding of why Manang should exist?
2\. Does it explain how this construction serves the Vision?
3\. Is there a concrete and achievable milestone?
4\. Is there enough trust evidence?
5\. Does the CTA match the reader's current level of engagement?
If the communication only answers "How much money do we need?", it is not yet complete Manang fundraising communication.
2\. Core Strategic Judgment
Yogini Retreat Manang should not be framed as:
\> "We need US\$607,000 to build a Buddhist retreat center."
It should be understood as:
\> \\In Manang, a centuries-old practice lineage is taking root again as a place where people can enter genuine retreat while remaining in relationship with the valley around them.\\
This is a multi-year project.
We are not trying to fund it all at once. Instead:
\> \\Each winter, we prepare for the next building season. Each spring, when the snow melts, we move the project forward again.\\
Fundraising should therefore not be designed as one isolated campaign.
It should become a 3--5 year:
\\Community + Construction + Fundraising Cycle\\
3\. Three Layers of Public Communication
All public content and campaigns should clearly distinguish:
WHY --- Why This Place Should Exist
Do not begin with a funding shortage.
Core material includes:
- Manang's history of practice.
- Milarepa and the valley.
- The Mase family and its long relationship with the region.
- Generations of teachers.
- Village and land.
- The blood lineage and Dharma transmission described by Garchen
Rinpoche.
- Vajrayogini / retreat lineage.
- Reconnect → Accept → Adjust → Harmony.
- "If you care, you are the right person."
The job of WHY is:
\> Build meaning, not ask for money.
WHAT --- What We Are Building
This should not be presented as a list of buildings. It is a practice environment.
Core idea:
\> \\A place where people can genuinely stop, practice, and remain in relationship with the valley around them.\\
It includes:
- 21 independent retreat houses.
- Grand Café.
- Future teaching / group retreat space.
- Group accommodation.
- Water / infrastructure.
- Paths / landscape.
- Vajrayogini Temple and later phases.
Architectural storytelling should not only describe features.
It should answer:
\> Why does this matter to practice, community, or the land?
Examples:
- Wind → how the architecture responds to the valley.
- Sun → how high-altitude sunlight is used.
- Water → how the site lives with the local water system.
- Cottage sightlines → how solitude is protected.
- Grand Café → how it becomes the threshold between retreat and
community.
NOW --- What We Are Inviting People to Complete Now
Only at the third layer do we make the ask.
Principle:
\> \\WHY can be long. The VISION can be large. The ASK must be small and specific.\\
Do not lead with the full Phase I amount.
Raise funds for:
\> The next milestone that can be completed, photographed, and clearly reported.
4\. Fundraising Architecture
4.1 The Vision
The current working figure for the overall Phase I budget is approximately US\$607K, subject to the latest engineering/project verification before publication.
This is context, not the primary homepage CTA.
4.2 The Next Building Season
Each winter, answer:
\> What do we want to complete when the snow melts next year?
4.3 The Current Ask
Answer:
\> Which milestone can we realistically complete together right now?
Current focus:
\\Grand Café foundation\\
The current working goal is US\$10K; the live campaign must always use the latest verified data.
5\. Fundraising Should Be a Season, Not Only a Campaign
Manang's climate provides a natural fundraising calendar.
Spring \| The Snow Melts
- Construction begins again.
- Show supporters that what they prepared for during winter is now
happening on the land.
- High volume of site photos/video.
- Peak donor stewardship period.
Summer \| Building Season
- Construction progress.
- People.
- Builders.
- Materials.
- How architecture responds to the land.
- Not every post needs to ask for money.
Autumn \| Closing the Season
- What was completed this year.
- What was spent.
- Which milestones were reached.
- What remains unfinished.
- How buildings are prepared for winter.
Winter \| Preparing the Next Build
- What will be built next year.
- The next funding threshold.
- Formal fundraising season.
- Major donor outreach.
- Taiwan remittance and cross-border administration preparation.
Cycle:
\\Build → Report → Prepare → Fund → Build\\
6\. Four Chapters for 2026--2027
Do not use internal engineering labels such as Wave 0 / Wave 1 in public communication.
Chapter 1 --- Aug--Oct 2026
The First Ground
Current ask:
\\Grand Café foundation\\
Objectives:
- Complete foundation fundraising.
- Complete the Sep--Oct 2026 foundation work.
- Capture the first complete construction story.
- Build the first donor database.
- Establish email/contact permission.
- Establish the From Manang reporting workflow.
Public content:
- What is Manang?
- Why here?
- Why the Grand Café first?
- Why foundation this year?
- Builders.
- Land.
- First stones.
- Foundation completion.
KPIs should not be limited to money.
Also track:
- Unique donors.
- Donor contact capture.
- Email opt-in.
- Update open/engagement.
- First-to-second interaction.
Chapter 2 --- Oct 2026 through Winter 2027
Next Spring, Let the Buildings Rise
This is the next major fundraising season.
Internal working threshold ladder:
US\$200K
Begin four teacher residences + Grand Café / primary building work.
US\$230K
Add remaining site preparation, retaining work, and stairs.
US\$265K
Add utilities and drainage.
US\$300K
Add water systems, paths, and landscape.
All figures must be re-verified against the latest BoQ/project budget before publication.
Public core:
\> \\The more we raise, the more the next building season can complete.\\
Do not frame:
\> Failing to reach US\$300K = campaign failure.
Use a milestone ladder instead.
Chapter 3 --- Spring 2027
The Snow Is Melting
This is not primarily an ask season. It is the season for delivering proof.
Content:
- Snow melting.
- Builders returning.
- Materials.
- Construction restarting.
- Last winter's donations becoming real structures.
Donor communication:
\> What you supported last year is now happening on the mountain.
The purpose of this stage is to build repeat giving.
Chapter 4 --- Apr--Oct 2027
Building Season
Run a continuous:
\\From Manang\\
For every milestone:
- Date.
- Photo.
- One clear construction explanation.
- Spending summary.
- Relevant BoQ category.
- Next step.
Autumn close:
\\What We Built Together This Year\\
Then transition into the next winter fundraising cycle.
7\. Current Grand Café Strategy
The Grand Café is the most logical first construction node, not because it is the most important building in the whole retreat.
There are four reasons:
7.1 Construction Timing
- Sep--Oct 2026: foundation.
- Winter: major outdoor construction limited by snow.
- Spring 2027: construction resumes after thaw.
- Approximately Apr--Oct: main building season.
- Aim to reach roof level before the following winter and, if conditions
allow, complete the roof.
- This gives the structure greater stability and protection through
winter.
7.2 Pilot
- An existing retreat cottage is already on the site.
- Reuse and expand it.
- Relatively small scale.
- Suitable for establishing workflow.
- Train local builders.
- Learn about materials, methods, scheduling, and winter protection.
- Carry lessons into later retreat houses.
7.3 Essential Infrastructure
During the 2024 Dharma gathering, the team directly experienced the lack of a modern kitchen suitable for hygienic group use.
Future Grand Café functions:
- Modern kitchen.
- Group dining.
- Teaching / group retreat support.
- Staff dining.
- Support for future group facilities.
7.4 Threshold to the Outside
The core retreat area remains quiet and is not normally open to general visitors.
The Grand Café is located beside the external road.
Therefore:
\> \\The retreat stays quiet. The Grand Café becomes its door to the world.\\
It can:
- Welcome visitors.
- Offer tea/coffee.
- Introduce the retreat.
- Connect with the local community.
- Share Buddhist practice and its relevance to mind and daily life.
- Protect the privacy of the retreat zone.
8\. Public Positioning of the Retreat Houses
Planned:
\\21 independent retreat houses\\
Intended users:
- Monastic practitioners.
- Lay practitioners.
- The core criterion is sincere practice.
Each house:
- Private bathroom.
- Private kitchen.
- Supports independent retreat.
- Reduces the need to leave for ordinary daily needs.
- Architecture and landscape protect privacy / solitude.
Core:
\> \\Architecture protects practice.\\
Operating concept:
- Ten days as the basic retreat period.
- After ten days, extension is considered according to room availability
and the practitioner's actual circumstances.
The fundraising site does not need to explain detailed internal assessment procedures.
9\. One Fund, Several Waves
Retain the principle:
\> \\One fund, several waves.\\
General public contributions support one Manang project fund.
Do not over-earmark small donations.
Reasons:
- Construction sequence may change due to weather, materials, or
builders.
- Excessive earmarking restricts project management.
- Do not invent a false "NT\$X = one stone" cost relationship.
Public wording can explain:
\> At each stage, the project advances the next executable construction milestone according to actual site conditions and the funds raised.
The exchange for this flexibility is:
\\High-quality transparent reporting.\\
10\. Transparency Is Part of the Fundraising Mechanism
If each contribution is not rigidly earmarked, supporters must continually see what the money becomes.
Create:
From Manang
Each update should include:
- Date.
- Photo.
- What happened.
- Amount spent / stage spending.
- BoQ category.
- Next step.
This does not need to look like a bureaucratic NGO annual report.
Keep it simple, specific, and sustainable.
Example:
\\Sep 29\\
Stone foundation completed.
Spent: US\$X
BoQ: excavation + local stone + labour
Next: retaining wall.
11\. Donor Stewardship
A donation is not the end of the relationship.
Donor journey:
First encounter with Manang
→ Story
→ Follow / email
→ First donation
→ First From Manang update
→ See real construction happen
→ Second donation
→ Recurring supporter
→ Major donor
→ Cottage dedication / long-term patron
→ Possibly visit Manang
Core asset:
\> \\The goal is not only to raise US\$607K. It is to build a community willing to accompany this place for years.\\
12\. Donor Communication Promise
Principle:
\> \\The object belongs to the place. The photograph belongs to the supporter.\\
If donor name / dedication / stone recognition is introduced later:
Proactively notify the supporter when it is completed.
Example:
\> The stone carrying your name was placed in Manang today.
Include:
- Photo.
- Short video.
- Date.
- Location / project context.
Do not make donors search the website themselves.
13\. Stone / Name Recognition
Do not publicly promise "every donor's name will be carved in stone" yet.
Keep this internal until the following are decided:
- Where names will be carved.
- Number of names per stone.
- Whether names can be added later.
- Tibetan / Chinese / English / Nepali layout.
- Rules for personal name / Dharma name / family / deceased.
- Whether a minimum contribution exists.
- Deadline.
- Stone mason workflow.
- Proofreading / approval.
Once published, this becomes a donor promise and must be handled precisely.
14\. Cottage Dedication / Major Gift
If the working major-gift figure for one retreat cottage is approximately US\$23K, verify the latest budget before publication.
This should not become the main public crowdfunding ladder.
Do not structure the general site as:
\$50 → \$500 → \$5,000 → \$23,000.
Instead, offer it quietly as a major donor option:
Dedicate the building of a retreat cottage
Make clear:
- It is not a property purchase.
- It does not convey ownership.
- It does not provide future priority occupancy.
- It is a dedication / major gift.
- Recognition follows a separate policy.
15\. Four Types of Public Content
Future social and website content should primarily fall into four categories.
1. STORY
Where this place comes from
- Manang.
- Milarepa.
- Mase family.
- Teachers.
- Village.
- Land.
- Lineage.
- Oral history.
Purpose:
Meaning.
2. PRACTICE
Why a place like this is needed
- What retreat is.
- Solitude.
- Independent retreat.
- Ten-day cycle.
- Monastic / lay.
- Reconnect / Accept / Adjust / Harmony.
- Practice and daily life.
Purpose:
Understand why the retreat center should exist.
3. BUILD
How we are building
- SMA.
- Wind.
- Sun.
- Water.
- Local materials.
- Grand Café.
- Existing building reuse.
- Pilot.
- Local workers.
- Snow season.
- Design decisions.
Purpose:
Competence + care.
4. FROM MANANG
What is happening on the mountain now
- Construction.
- People.
- Photos.
- Spending.
- Milestones.
- Next step.
Purpose:
Trust.
16\. Content Rhythm
Suggested conceptual ratio:
Approximately \\4 value / trust / story pieces : 1 direct ask\\
This is not a rigid formula.
Typical cycle:
Story
→ Practice / Place
→ Build
→ From Manang
→ Ask
Avoid making every post a fundraising request.
Core principle:
\> \\Serve first, then ask.\\
17\. Aug 2026--Oct 2027 Communication Roadmap
\| Period \| What the public sees \| Fundraising \| Internal work \|
\|\-\--\|\-\--\|\-\--\|\-\--\|
\| Aug--Sep 2026 \| Manang, story, Why Grand Café \| Foundation soft launch \| Public site, domain, email, donor DB \|
\| Sep--Oct \| First ground, builders, foundation \| Complete current US\$10K campaign \| Full photo/video construction documentation \|
\| Oct \| "We really began" \| Campaign transition \| First construction report \|
\| Oct--Nov \| What we want to build after the thaw \| US\$200K threshold campaign \| BoQ / remittance plan \|
\| Nov--Dec \| Story + Practice + Build \| Broad donor acquisition \| Donor segmentation \|
\| Dec--Jan \| What US\$200K makes possible \| Major donor focus \| Major donor outreach \|
\| Jan \| Amount raised = what can be built \| Threshold updates \| Engineering review \|
\| Feb \| Final preparation for next building season \| Taiwan fundraising close target \| Remittance preparation \|
\| Feb--Mar \| Funds and construction preparation \| Stewardship \| Transfer / clearance \|
\| Apr \| The Snow Is Melting \| Light ask / proof \| Mobilization \|
\| Apr--Oct \| From Manang \| Ongoing / selective asks \| Construction + reporting \|
\| Oct \| What We Built Together \| Next-season transition \| Annual project summary \|
Dates should be adjusted according to actual cross-border remittance review and construction scheduling.
18\. Progress UI / Threshold Logic
Do not display only:
0 → US\$607K.
The next major campaign can use a milestone ladder:
US\$0
→ \\US\$200K --- buildings begin\\
→ US\$230K --- ground / retaining / stairs
→ US\$265K --- utilities / drainage
→ US\$300K --- water / paths / landscape
Verify figures before publication.
This helps supporters understand:
\> Each additional funding threshold unlocks another real stage of construction.
After a threshold is reached:
Do not end the campaign.
Transition to:
\> The buildings can begin. Now we can complete the ground around them.
19\. Website Strategy
The public website does not need to carry all internal information.
A first-time visitor should be able to answer:
1\. What is this place?
2\. Why Manang?
3\. Why are these people building it?
4\. Why is a retreat needed?
5\. What is happening now?
6\. Why now?
7\. What is the current goal?
8\. How much is already completed/funded?
9\. How much remains?
10\. What will support be used for?
11\. How will I know what happens afterward?
12\. How can I support it?
For implementation details, follow:
\Yogini_Retreat_Manang_AI_Agent_Fundraising_Handoff_v2.1_EN\
20\. Internal Site Strategy
\manang.pages.dev\ is the internal source of truth / working consensus site.
It should hold:
- Project facts.
- Budget.
- BoQ.
- Timeline.
- Decisions.
- Unresolved questions.
- Documents.
- Roles.
- Donor strategy.
- Construction status.
- Source materials.
Do not move all internal complexity to the public site.
Public site = narrative + trust + action.
Internal site = truth + coordination + decision.
21\. Operating Roles
Project Responsibility
The project already has a clear project lead responsible for overall coordination and execution. Do not add unnecessary layers of project-management roles.
Manang On-Site Delivery Mechanism
In the early construction stage, \\local members of the Mase family in Manang will assist with on-site responsibility and supervision\\.
The project also plans to hire local residents for site supervision and documentation. This is both a construction-management need and part of the retreat's relationship with the village: local residents participate in the work and are paid for their contribution.
As construction becomes long-term, the project will identify and develop local partners who can work with the team consistently, creating a stable on-site management and reporting system.
Each construction milestone should at minimum deliver:
- Date and construction item.
- Before / during / after photographs.
- Short video when needed.
- Work completed during the stage.
- Main materials.
- Actual spending.
- Corresponding BoQ / estimate item.
- Explanation of significant schedule or budget variance.
- Next construction milestone.
Fixed flow:
\\Construction → local supervision/site documentation → project review and organization → From Manang / website / supporter updates\\
Core principle:
\> The people of Manang should not only benefit from the project; they should also be among the people who help build it.
And every completed stage should be visible to the people supporting it from afar.
22\. Donor Database
Build it from the first public donation.
At minimum:
- Donor ID.
- Name.
- Email.
- Country.
- Language.
- Donation date.
- Amount.
- Currency.
- Campaign / entry point.
- Consent to updates.
- Repeat donor status.
- Major donor flag.
- Dedication / recognition notes if applicable.
Avoid collecting unnecessary personal data.
Most important:
\\Permission to communicate again.\\
23\. KPI Framework
Do not measure only money.
Money
- Raised.
- Goal.
- Threshold reached.
- Average donation.
- Major gifts.
- Recurring gifts.
People
- Unique donors.
- New donors.
- Donor countries.
- Email subscribers.
Relationship
- Repeat donor rate.
- Update open / click rate.
- Second donation rate.
- Recurring supporter conversion.
- Donor retention year over year.
Trust / Execution
- Project updates published on time.
- Milestone reporting completeness.
- Budget variance.
- Donor questions / response time.
24\. What Not To Do
Do not:
- Lead with US\$607K as one huge fundraising number.
- Ask in every post.
- Use fake deadlines.
- Use fake scarcity.
- Turn giving into a merit/reward product.
- Invent "one donation = one stone."
- Promise stone engraving before the mechanism is finalized.
- Present cottage dedication as purchasing a room.
- Use renderings in a way that implies planned buildings already exist.
- Contact donors only when asking for money.
- Wait months to report completed construction.
- Fill the public site with internal BoQ/operational complexity.
25\. Immediate Priorities --- Next 30 Days
1\. Complete the public website Story / Support conversion layer.
2\. Finalize foundation campaign data.
3\. Confirm current raised amount.
4\. Confirm donation flow.
5\. Confirm the first Manang local supervision/documentation person and fixed reporting flow.
6\. Build donor database.
7\. Establish official email.
8\. Finalize canonical domain.
9\. Create From Manang update template.
10\. Establish site photo/video delivery workflow.
11\. Prepare Grand Café foundation shot list.
12\. Begin preparing the next US\$200K campaign before the current campaign is complete.
13\. Do not publicly launch stone recognition before the mechanism is finalized.
14\. Develop internal policy for major donors / cottage dedication.
26\. Construction Documentation Shot List
From the first foundation onward, collect at least:
- Wide landscape.
- Building site before work.
- Workers.
- Hands / tools.
- Materials.
- Existing cottage.
- Excavation.
- Stone.
- Foundation progress.
- Completed milestone.
- Weather / mountain context.
- One short vertical video.
- One short horizontal video.
- Date / location / names where consent is given.
Do not document only the finished result.
The public needs to see:
\> process.
27\. From Manang Template
Use a fixed structure for each update:
\[DATE\]
What was completed today
1--3 sentences.
On site
1--5 photographs.
This stage
- Milestone.
- Amount / spending summary.
- BoQ category.
Next
One sentence.
To supporters
A very short thank-you / connection.
Do not reinvent the format each time.
28\. Campaign Copy Principle
Core fundraising language:
Avoid:
\> Help us raise hundreds of thousands of dollars to build the retreat center.
Prefer:
\> Help us complete the next buildable step.
And:
English:
\> Foundation this autumn. Building again after the spring thaw.
This can become the core rhythm of the 2026 campaign.
29\. Master Narrative
Long-form core:
\> In Manang, a centuries-old practice lineage is taking root again as a place where people can enter genuine retreat while remaining in relationship with the valley around them.
\>
\> We do not expect to build it all at once. Each winter, we prepare for the next building season. Each spring, when the snow melts, we begin again.
\>
\> This year, we begin with the step in front of us.
30\. Definition of Fundraising Success
Short term:
- Current milestone funded.
- Construction begins on schedule.
Medium term:
- 2027 building-season funding ready before remittance deadline.
- Construction progress visible.
- Donor reporting stable.
Long term:
- Healthy repeat donor rate.
- Growing community.
- Major donor pathway.
- Multiple successfully completed campaigns.
- Donor trust survives schedule / budget changes.
- Project can continue fundraising for several years without exhausting
its audience.
Ultimately:
\> \\We are not only raising buildings. We are building a community willing to accompany this land and practice over time.\\
9\. Website implementation details belong in Website Handoff v2.1.
10\. If new verified project facts change this strategy, update the Master Plan first, then propagate changes to downstream handoff documents.
Final principle:
\> \\Build the place. Build the trust. Build the community at the same time.\\
